How to implement ERP modules in phases with minimal disruption

Uvođenje ERP sustava u jednom “velikom skoku” (big bang pristup) nosi visok rizik — prekidi u radu, problemi s integracijama, nelogičnosti u podacima i otpor korisnika. Stoga mnoge tvrtke biraju faznu ugradnju modula (phased rollout): uvode module jedan po jedan, prate rezultate, popravljaju greške i postupno šire sustav. U ovom članku pokazat ću ti korake, dobrobiti, zamke i preporuke kako uspješno planirati i izvršiti fazni rollout ERP modula bez većih smetnji u poslovanju.

What is phased module implementation?

Phased implementation, often called a phased rollout, introduces an ERP system module by module instead of all at once.

Typical ways to divide phases include:

  • starting with core modules such as finance and accounting

  • then adding purchasing, sales and inventory

  • introducing advanced functions such as analytics, CRM and manufacturing later

  • or working by location or business unit where that matches the organisation

A phased approach is often safer than a big-bang launch because it limits the impact of problems and gives the team time to learn from each step.

Benefits and challenges of a phased rollout

Benefits

  • Lower risk. Errors are easier to find and correct in a smaller scope before they affect the whole system.

  • Continuity of work. Critical processes do not need to stop. The old system can remain in use for modules that have not moved yet.

  • Learning and adjustment. Lessons from the first phase can improve the next one.

  • Better user adoption. A smaller change is easier for people to absorb and practise.

  • Clearer control of cost and resources. Work and capacity can be allocated phase by phase.

Challenges

  • A longer overall project. The full rollout can take longer.

  • Running two systems. Until all modules move, teams may need to maintain both the old and new system.

  • Module dependencies. Modules often depend on each other, so an unrealistic split can create integration conflicts.

  • Change fatigue. Frequent changes can confuse users when communication and support are weak.

  • Temporary integration cost. Interim connections may be needed between old and new modules until migration is complete.

Practical advice for a successful rollout

  • Manage change and communication. Tell users what the next phase changes and what they should expect.

  • Train users. Prepare training before every phase, module by module.

  • Test quality and integration. Test each module on its own and with the functions it depends on.

  • Prepare a rollback plan. Define how you will return to the previous process if a phase does not work as expected.

  • Monitor useful measures. Track processing time, errors and response time after each phase, using the same definitions throughout.

  • Keep the plan flexible. A phase can need another iteration or more time. That is better than declaring it finished before the process works.
